When a process is unclear, automation usually creates three problems:

  3. Outputs (what “finished” looks like)

  6. Exceptions (what happens when reality breaks the “happy path”)
  7. Definition of Done (minimum quality standard)

A Simple Automation Pipeline That Works

Treat automation as a structured initiative with three phases:

Goal: a stable process the team understands.

Outcome: documented flow, a named owner, defined quality, known exceptions.


2) Implementation (tool as executor)

Goal: automate what is repeatable and stable.

Outcome: automation that works in real conditions, with clear boundaries.


3) Quality control (keep it stable over time)

This is the step many companies skip, and then automation “fails” after a few weeks.

Quality control includes:

  • Who monitors performance (process owner)
  • What you track (exceptions, cycle time, manual interventions)
  • What the fallback is when automation breaks
  • A review rhythm (weekly at first, then monthly)

What to Automate First (Quick Priorities)

If you are starting, the best candidates are usually:

  • Repetitive admin steps (data transfer, notifications, status updates)
  • Approvals with clear rules
  • Collecting status and information (instead of constant “where is this?” messages)
  • Standard onboarding steps (clients or employees)
  • The key idea is simple: automate what is stable, not what changes every day.

Process automation can give you back hours and reduce pressure on your team. But only if you automate a system that is already defined. Standardize first, then automate. Otherwise, automation will not fix chaos. It will accelerate it.
